DeFi teams face a delivery constraint that no enterprise software team has ever encountered: once a smart contract is deployed to mainnet, it cannot be patched. A critical vulnerability in a live contract does not generate a P1 incident and a hotfix — it generates a material loss of user funds and a reputational event that typically ends the protocol. The governance architecture for a blockchain delivery programme has to be designed around that constraint from sprint zero.

Most DeFi protocols are also technically sophisticated but commercially immature. Product, QA, DevOps, and design teams operate with deep domain expertise and low delivery coordination. The result is fast individual velocity and slow collective progress — workstreams that finish individually but do not integrate, and release windows that slip because dependency visibility does not exist.

We have taken a DeFi protocol from whitepaper to Ethereum mainnet within a £2.5M budget, building the Agile Centre of Excellence from scratch, managing five simultaneous workstreams, and deploying a Lightweight Rollup Technology with validator registration at 2 ETH. Zero critical incidents at any major release event.
